Kobo’s new deals propel them into the top tier of global ebook competitors


The week I spend each year at the Frankfurt Book Fair is always the most stimulating week of my professional year. The concentration of the best thinkers and most powerful people in publishing always seems to lead me to a new burst of understanding about our global publishing world, particularly in these times of rapid change.

I saw one Big Six CEO who noted that I had said last week that I expected the US publishers to be living in an 80% ebook world pretty soon although the global head of another of the Big Six companies had just stated the belief that the switchover to digital would stop, or slow down significantly, at 40%. I respectfully disagree, but will save that argument for another post. The one I talked to, who chuckled about the wide disparity in these two predictions, didn’t express an opinion about which of us was right, but the implications of the two predictions are so different that it behooves the people running the biggest companies to at least consider mine, even if they believe his.

I also talked to a business development executive for one of the tech companies that has been converting backlists from print and pdf to epub. He made the point that his business remains robust but moves around the world as new markets discover serially that they need to get their intellectual property into digital form. We agreed that those of us who make a living on the digital transition — and that certainly includes me at the moment (what are you reading this blog for?) — have a few more years ahead of us before we’ll have to figure out how to make a living on the new reality (if we need to keep making a living when it arrives…)

With the deals announced at Frankfurt by Kobo with the English retailer WHSmith and the French retailer Fnac along with the quickening pace of store openings by Apple and Amazon, the future shape of the ebook retailing landscape has been more clearly defined. It looks to me like we’ll have three principal global players that will be active in every market — they being Amazon, Apple, and Kobo — plus perhaps a local contender in each market as well. Barnes & Noble has played the latter role extremely successfully so far in the United States; Waterstone’s will attempt the same in the UK starting next Spring; there is local competition in Germany; and certainly there will be in many other countries as the ebook revolution laps at their shores. Google, being Google, will not go away, but they will remain a relatively marginal player unless and until they put considerably more energy into their solution and into promoting what they have.

The Kobo deals are the game-clarifiers, if not game-changers. A sage observer of the digital scene stopped at my stand here in Frankfurt to discuss the WHSmith-Kobo arrangement with me and he wondered whether this was the best deal for both sides. Should Kobo have been trying harder to make a deal with Waterstone’s? Is it wise for WHSmith to be making a deal where they sell the devices but connect them to a Kobo-branded store?

But that, of course, is the key to the deal. The economics of the devices don’t work unless you also can sell the ebooks to go into them. (That’s the answer to all the geniuses who think Barnes & Noble is being thick not implementing an international rollout of the Nook!) Neither WHSmith nor Fnac is principally a book retailer: books are just another product line in stores that sell other things and have a broader identity. By selling a reader attached to an ebook store that serves customers well, they buy themselves relevance to the book consumer during the transition and extend their lives as booksellers. They demonstrate recognition that building and maintaining a ebook store is not a trivial undertaking and, in the face of several global competitors, not something they want to undertake from their position as a country-specific, and more general, retailer.

By tying up with Kobo, both WHSmith and Fnac can get into the market with ereading devices at about the same time as Amazon brings in the Kindle. And WHSmith launching for Christmas 2011 should be terrifying Waterstone’s, which will be months behind with devices and almost certainly delivering a less consumer-friendly store off the bat than the experienced Kobo offering will be.

Barnes & Noble has achieved startling success at establishing a strong second-place position in the US ebook market, but their situation may prove to be unique. First of all, they’re in the biggest single ebook market (by value, even though poorer markets may pass them sometime sooner in units) we’re likely to see for a decade or more. Second, they are a very serious book retailer that has built strong relationships among book publishers worldwide over many years. And third, their execution was nearly flawless. Even with their precedent as an example, there is no guarantee that Waterstone’s, or anybody else, can pull off what they did in another market.

So if it is a global game and you have to be a global player to be competitive, as well as a “whole ecosystem” game that requires devices attached to a well-stocked and well-presented econtent retailing environment to succeed, we can see the steep uphill fight to be waged by the other players trying to compete with Amazon, Apple, and Kobo, whether they be Google, Copia, Sony, Baker & Taylor’s Blio, or the new entrants financed by publisher collaboration: Anobii in the UK and Bookish in the US.

All other things being equal, I can see a global ebook marketplace that some years from now is 90-95% controlled by Amazon, Apple, Kobo, and a local player in each country, with Google getting most of the rest. Google may punch above its weight on the long tail because discovery of the obscure or highly niched content might be their forte; one scholarly publisher told me at Frankfurt that he is already seeing some real growth in his Google sales, which no trade publisher has said in my earshot yet.

But all other things may not remain equal. One informed member of the European digerati told me he believes that the European Competition Commission may outlaw the agency model in the European Union. Were that to happen, that would tilt the playing field substantially toward Amazon. It is ironic that the biggest, strongest, and most deep-pocketed competitor for global ebook sales could be handed an enormous competitive advantage by bureaucrats ostensibly trying to foster a competitive marketplace. Publishers may have deficiencies in their understanding of the digital transition, but it would appear that the government bureaucracies the world over might be far more confused than the publishers are.

I’m posting this before I leave the Frankfurt Book Fair on Sunday afternoon, European time. I won’t have the opportunity to respond to any comments until at least Monday night London time. I drive with a friend and the charming little hotel we stay at in Monschau doesn’t have wifi and I don’t have the digital dexterity (with “digital” in this case referring to “fingers”) to do lengthy replies on my iPhone.

What smaller publishers, agents, and authors need to know about ebook publishing


As the shift from a print-centric book world to a digital one accelerates, more and more digital publishers are creating themselves.

The biggest publishers, with the resources of sophisticated IT departments to guide them, have been in the game for years now and paying serious attention since the Kindle was launched by Amazon late in 2007. But as the market has grown, so has the ecosystem. And while three years ago it was possible to reach the lion’s share of the ebook market through one retailer, Amazon, on a device that really could only handle books of straight narrative text, we now have a dizzying array of options to reach the consumer on a variety of devices and with product packages that are as complicated as you want to make them.

Free or very inexpensive service offerings through web interfaces suggest to every publisher of any size, every literary agent, and every aspiring author “you can do this” and, the implication is, “effectively and without too much help”. Indeed, services like Amazon’s KDP (Kindle Direct Publishing) service, Barnes & Noble’s PubIt!, and service providers Smashwords and BookBaby, offer the possibility of creating an ebook from your document and distributing it through most ebook retailers, enabled for almost all devices, for almost no cash commitment.

Is it really that simple? One suspects not, since literary agencies are creating ebook publishers (for example: The Scott Waxman Agency’s Diversion) and baskets of services (for example: The Knight Agency in Atlanta) and consulting to help their authors. And a bit further upstream, ebook distribution companies (for example: MintRight) and ebook-first publishers (for examples: Open RoadRosetta, and the granddaddy of them all, Richard Curtis’s e-Reads) are creating more alternatives, sometimes propositions explicitly addressed to the agents. If publishing ebooks to all channels were really a simple matter of uploading a file, it would hardly seem necessary to build all this infrastructure.

We know that small publishers, literary agents, and authors are becoming publishers at an astounding rate. Two years ago when I was trying to organize a panel of literary agents to talk about working with authors on a charge-for-services basis instead of a share-the-royalties basis, it was hard to get volunteers to discuss new models. Two weeks ago, a major agent outside New York said to me, “we all have to think about it now; we have no choice.”

In short, it isn’t just the big publishers who are compelled to develop a digital strategy to adjust their businesses to changing times. Their smaller competitors, the agents they depend on to deliver their content, and even the authors that have always just depended on the publishers to handle the business of getting a book from a manuscript to a purchase, are all assessing the new landscape. They are considering what new approaches might reduce or eliminate their need for a publisher, or at least reduce the publisher’s share of the take.

Although the correct strategy for any entity would depend on the factors that prevail in each case, there are things it would seem that everybody entering this arena needs to know and understand.

First of all, what are all the things publishers do to get from manuscript to sale, are all the steps necessary, and what do they cost? Developmental editing, copy-editing, mark-up for design, creating metadata: these are all things publishers do routinely. Are they critical for every book? Would a purchaser-reader notice if a publishing newbie left any of them out? Will the services that promise to make and distribute an ebook without a cash investment do these things well?

The ebooks themselves have gotten increasingly complicated. The ebook standard epub (used for just about every ebook not intended for the Kindle ecosystem) has risen to the challenge posed by apps to be able to accommodate color and video and audio and software elements. Everybody who knows that “you get what you pay for” expects complicated ebooks to take more effort and money to create than ebooks of straight narrative text. But what constitutes “complex”? And how much more money does that additional effort cost the publisher that wants to deliver an ebook more complicated than just simple text?

Marketing ebooks also requires a whole new set of knowledge and skills. The key to all ebook marketing is the accompanying metadata: coding that travels along with the file specifying its core bibliographic information and price, but which can also tell a retailer or a search engine much more than that. Search engine optimization (SEO) is the art of delivering metadata that makes the book more likely to be found in response to various searches and queries; that’s yet another set of understandings new ebook publishers have to acquire.

That is just the beginning of what is possible (and therefore necessary) in ebook marketing. Sample chapters can be given away. Web sites can be invoked as partners.

And authors and publishers can, and therefore must, engage in “social network marketing”: using Twitter and Facebook and commenting in high-profile streams to catch attention and gain credibility with core audiences for the books. This is more knowledge to acquire.

Any new publisher will need to understand the paths to market. Yes, Amazon gets more than half of the US ebook sales and Barnes & Noble gets half of the rest. But it isn’t that way on every book, ignoring the others leaves a big chunk of the market unexploited, and things are changing quickly. Amazon’s market share has dropped by a huge percentage in the past two years.) OverDrive is the primary path to libraries. Ingram aggregates many independent stores. Baker & Taylor is opening up markets among mass merchants. Kobo is as important in Canada as B&N is in the US and works in markets all over the world. Google has the ebook ecosystem making the most serious penetration of independent book retailers. Sony is about to introduce new devices that could increase their importance. And Apple is doing its best to dominate sales to its own device holders, who constitute a large wedge of the ebook customer pie.

One can go to all of these channels directly but there are also a slew of services to handle what is the increasingly complex job of delivering to and administering the multiple channels. Perseus Constellation, Ingram Digital, INscribe DigitalLibreDigital (just bought by Donnelley), and Bookmasters as well as the automated services like Smashwords, BookBaby, and MintRight we mentioned above, and others offer service packages to do that and to help with the creation and marketing needs as well.

As we said at the top, nowhere is the change in publishing greater than in the agent community. What has been a stable business model for generations is now, suddenly, changing. There seem to be as many new models and approaches as there are literary agencies. That adds another thing that all of the fledging epublishers — some of which are agents, others being small publishers and authors — need to know about and understand. The relationships among authors, agents, and publishers are getting much more complicated and everybody needs to spend some time thinking that through and discussing what it means.

Technology, curation, and why the era of big bookstores is coming to an end


I stumbled across a Sarah Weinman post from a few months ago that posits the notion that the chain bookstore (by which it would appear she means the superstores of the past 20 years, not the chain bookstores in malls that grew up in the prior 20 years) perhaps had a natural life cycle which is now coming to an end. She points out that the investment by Wall Street in the concept of massive destination bookstores enabled their creation, but ultimately resulted in great excess: too many stores with too many square feet to fill and too many books in them that don’t sell.

This is a really good and thoughtful post and I think the observation that the availability of capital built the excess which is now partly responsible for dragging down the structure is correct. But it triggered some additional thoughts that make me want to again trace the history (which I believe has called for smaller bookstores for several years) from before the 1990s when Sarah’s post picks it up and to look at bookstore history through the lens of tech development, which I think both enabled the massive bookstores and is now bringing about their demise.

The core challenge of bookselling — in the past, present, and future, online and in stores, for printed books or digital ones — is curation. How does the bookseller help the reader sort through all of the possible reading choices, of which there are, literally, millions, to find the reader’s next purchase?

In a shop, that curation begins with with what the store management puts on the shop shelves. The overwheming majority of customers in a brick bookstore who buy something choose from what is in the store.

The second line of curation in a shop is in the details of the shelving itself. Is the book face out or spined? Is it at eye-level or ankle-level? Is it on a front table in a stack? Is it displayed in more than one section of the store, which would increase the likelihood it will be seen?

And the third line of curation in a brick bookstore is what the sales personnel know and tell the customers.

In the period right after World War II, there was virtually no technology to help booksellers with curation at all. Sales reps would call (or not) and show catalogs of forthcoming books from which the bookseller would order. There were hundreds of publishers any full-line bookstore would have to do business with. But there weren’t very many full-line bookstores then. Departments stores and small regional chains (Burrows Brothers in Cleveland, Kroch’s & Brentano’s in Chicago) were the principal accounts.

Frankly, what was stocked in most stores then had a huge randomness component. This was the world my father, Leonard Shazkin, encountered when he became Director of Research at Doubleday in 1954 and, a few years later, created the Doubleday Merchandising Plan. By offering the service of tracking the sales in stores, using reps to take physical inventories in the days before computers could track it, Doubleday took the order book out of the bookstore’s hands for the reordering of Doubleday backlist titles. That solved the problem of breaching the first line of curation. And the reps, now freed of the enormously time-consuming task of selling the buyer on backlist reorders title by title, had more time to affect the second and third lines of curation: the display of the books in the stores and the knowledge the store personnel had about Doubleday books. Sales of Doubleday books exploded, approximately quadrupling for the backlist.

In the early 1960s, Len saw the impact of increased selection from the bookstore’s side of the table. He had moved from Doubleday to Crowell-Collier/Macmillan, which owned the Brentano’s chain. He was put in charge. At first, Brentano’s weakest store was its outlet in Short Hills, New Jersey. They doubled the selection of books and, almost instantly, Short Hills became the best-performing store in the chain.

It took until the late 1960s, when shopping centers were springing up across the country, for the first two national book chains, Walden and B. Dalton, to develop and become a serious force in the industry. And in the early 1970s, Ingram and Baker & Taylor became the first national book wholesalers to cover the country with a wide selection of titles. Dalton and Ingram became industry leaders and both were boosted by technology breakthroughs.

Dalton installed smart cash registers that enabled them to key in a number for each book, telling them what had sold. They didn’t use ISBNs, which were in their infancy; Dalton assigned their own SKU (stock-keeping unit) numbers which were stickered onto the books. The system was far from perfect, but it was revolutionary. For the first time, a bookseller and its publisher suppliers knew some real sales data in a timely fashion (Dalton’s numbers were tallied weekly). And the system also enabled Dalton to keep books that were selling in stock through automated means as well.

Ingram was the first wholesaler to employ microfiche technology to tell booksellers what was available right now in their warehouse. The weekly microfiches were, of course, primitive signals of availability compared to today’s instantaneous online capabilities, but this was also a revolutionary breakthrough. It enabled rapid resupply for all stores, including the chains, of the books they sold each day..

In the late 1970s, scanning technology had developed so that the Dalton key-in-the-SKU system could be leapfrogged by Walden using ISBNs at the register, which could often be scanned into the computer record. Also being developed at that time were various methods for automated order processing between publishers and their customers. By the middle of the 1980s, just before the period when Sarah’s narrative begins, bookstores were growing rapidly. The cost of putting the books on the shelves was dropping in relation to sales and the ability to put the right books on the shelves at the right time was enhanced for everybody. Good curation became much cheaper and much easier and, not surprisingly, sales of books grew dramatically.

Paradoxically, the decline of mass-market paperback distribution created new opportunities for the biggest publishers in hardcover. Mass-market grew on the illusory efficiency of forced distribution. For the first two decades after World War II, the rack-sized paperbacks would show up in the pockets at your local drug store or five and dime without a local buyer having to make a selection. That, combined with a much smaller share of margin going to the retailer, paid for the inherent inefficiencies of ham-handed curation. (And, let’s remember, only the covers had to be sent back for “returns”.)

But as paperbacks became more important and more mainstream, the biggest customers of the local wholesalers who racked them wanted better margins and more control. And the sales volumes had built to the point that many of them could now afford a buyer to deal directly with a number of mass market publishers, so the best accounts started shifting to direct. This weakened the original distribution network, but it opened up the opportunity for publishers to put books other than the rack-sized paperbacks into what had been rack-only accounts.

The first probes with larger trade paperbacks were with romance authors like Rosemary Rogers. The mass channels were more comfortable trying an experiment with format and price with authors they already knew.

The first great exploitation of mass distribution for what was really a trade book was by Peter Mayer (the boss) and Bill Shinker (the marketer) at Avon with the book “The People’s Pharmacy” in about 1975. Avon, a paperback house that published a lot of romance titles, had been one of the pioneers putting the larger books into the mass channel.

Bantam then used the technique for hardcovers, again starting with authors the mass channel already knew like Louis L’Amour and Clive Cussler, before hitting a massive all-channels mass-market home run with “Iacocca” in 1985. (And thanks to Jack Romanos, who was running things there then, for helping me get my recollections straight.)

The increased efficiency of distribution through technology and disintermediation in turn enabled discounting. Crown Books built a chain in the 1980s which mostly sold remainders and bargain books but carried a good selection of current titles with bestsellers deeply discounted. This fueled a further increase in unit sales.

Meanwhile, independent bookstores beginning to use primitive computerized inventory management systems were proving repeatedly what Brentano’s had demonstrated to Len Shatzkin in 1963: a big selection of books attracts a very substantial clientele. So technologically-driven efficiency lent a hand to delivering a more attractive selection (curation) by making it a bigger selection.

And in the late 1980s, these two things — the Crown discounting attraction and the independents large selection attraction — were combined by entrepreneurs in Austin, Texas, who created a store called Bookstop that provided both. Bookstop became the prototype “super” bookstore and, before long, Wall Street money was financing Barnes & Noble (which had bought Dalton) and Borders (which had bought Walden) to roll out these bookselling behemoths nationwide.

Which is where Sarah’s post kicks in. But in the context of what came before, I’d add one element she didn’t to the analytical mix. It created a paradigm shift in curation using technology. It’s called Amazon dot com.

While even the largest bookstore had shelf space limiting its title selection, Amazon did not. Through good luck (licensing the Baker & Taylor database which contained a lot of out-of-print titles), good thinking (providing a clear “promise date” for the available books and assisting people’s search efforts by telling them explicitly if a book was not available), and brilliant execution (Amazon’s hallmark from its first moment until the present day), Amazon completely shifted the psychology of book shopping.

Until Amazon, if you wanted any particular book or if you didn’t know exactly what you wanted, your best strategy was to go to the shop with the biggest selection to try to find it. Once Amazon happened, the magnet of in-store selection lost its power for many customers. If you knew what you wanted and you didn’t need it right this minute, the most efficient way to buy it would be to go to Amazon and order it. Customers who would have been browsing store aisles and, if necessary, placing special orders with their bookstore, now just shopped online.

I first saw what is clearly the impact of this through some work I did with Barnes & Noble sales data for university presses about a decade ago. In the recent years before that work, starting in the late 1990s, Barnes & Noble had tried to expand its selection of university press titles. This was applying a time-honored understanding of curation to improve the store selection.

But the results were beyond disappointing. Sales were not rising for the university presses; returns were. What became increasingly clear was that professors, the biggest market for university press books, were a leading edge demographic shifting their buying online. Makes sense, really, considering that they were often finding out about the books they wanted to order through something that had occurred online!

It was at that time — about 2002 or 2003 — that the late Steve Clark, then sales rep for Cambridge University Press and one of the publishers I was working with, told me that Amazon was a bigger account for his company than all other US retailers combined.

This was a big “aha” for me. I had grown up with the Brentano’s “selection” story and had seen it demonstrated over and over again throughout my career that increasing the title selection in a location increased the traffic and increased the sales. Technology had changed the reality. The magnetic power of a physical space full of books to bring in shoppers had been weakened. The surest way to find something that wasn’t as ubiquitous as a current bestseller remained a visit the store with the most selection. But that store was no longer in a building. It was in your computer.

And, ultimately, that is the single most powerful force bringing the era of the super bookstore to an end.

Of course, massive selection is only the first aspect of curation and the other parts are not nearly so well done online. Or, at least, they haven’t been yet. This is a major conundrum for the industry as bookstores fade and it’s the reason three big publishers have financed the startup Bookish. The stores depend on the publishers’ metadata to do this work and the publishers’ depend on the stores’ systems and merchandising creativity. Perhaps partly because the necessary collaboration hasn’t occurred, an effective online equivalent to in-store browsing hasn’t yet been developed.

It will be hard to find a public library 15 years from now


I spoke last week to a group in Montreal convened by the English-language Publishers of Quebec and the Quebec Writers Association in a small auditorium at the Atwater Library. The Atwater Library is a private library with very limited government funding which is more than 100 years old. (The Globe and Mail article that quoted me says it dates from 1828.) It occupies a nostalgia-provoking building on a downtown corner across from a small park and a long slapshot away from the site of the no-longer-present Montreal Forum, where the Canadiens played for many years (and where I was fortunate enough to see a game once in 1958.)

The topic of the talk was whatever I wanted it to be so I riffed on what I think are the two big themes of digital change in publishing: vertical and global. Readers of this blog have seen material on both. Vertical refers to subject-specificity, or, if you prefer, audience-specificity. I posit that publishing across subjects — as all the biggest consumer publishers do — is made possible by bookstores, who sort the books onto shelves that make sense to customers.

An important component of the “vertical” argument is the inevitable decline of bookstores. What leads to that is the inexorable movement of customers from shopping in stores to shopping online, combined with the “critical mass” requirement for a bookstore. Some people say a bookstore will close if it loses 10% of its business; I usually say 15%. Obviously, it varies with the store. Just as obviously, a store doesn’t need to lose all its business, or even half of it, before it would be economically unviable and forced to close.

As stores close, shopping in them becomes less convenient. As the remaining stores cut back on the shelf space they can devote to books, they become less attractive. All this drives more and more people to buy print online or to switch to ebooks.

Since the single most critical skill set for consumer publishers for the past 100 years has been being able to put books on bookstore shelves, this is a frightening development for any trade publisher paying attention.

The global trend is more encouraging for people in publishing today and it is particularly more cheerful for publishers in small countries who deliver content in big languages. That means Canadian publishers in both English and French should benefit enormously as the ebook infrastructure builds out and puts them closer to customers all over the world.

Partly because we were in a library and partly because somebody asked, I also ruminated about the future of libraries. The Toronto Globe & Mail reported it this way:

And libraries? “Libraries make no sense in the future,” Shatzkin said on stage in a library that dates back to 1828. Anyone with Internet access already has access to far more books than were in that library, he pointed out. “There is no need for a building.” There will be an ongoing need for librarians, however; their skills will continue to be in demand, as will those of editors.

This quote, which was really off-hand, is clearly annoying a lot of people. So I thought it would be worth devoting a post to the subject of the future of libraries.

First of all, the key word is “future.” I find myself making the point repeatedly that the infrastructure for printed book creation and distribution has had mostly organic change for about 100 years now. It’s a well-developed capability. Publishers know how to make printed books well and efficiently; they know how to find and serve the customers for them. They know how to print them at scale and, over the last dozen years or so, 1-at-a-time. The special requirements that libraries have to prepare books for shelving are met seamlessly by Ingram and Baker & Taylor.

The print book infrastructure is like a network of roads, sidewalks, and superhighways. Everything gets where it wants to go by well-established paths.

Ebooks live in a different world. There are no superhighways and, for many books and many markets, there isn’t even a beaten path yet. We’re still hacking our way through the jungle. So, for the most part, the world we’ll live in when there is a fully-built ebook infrastructure only exists in our imagination today.

The world I was describing in the quoted and paraphrased section of my talk is imaginary. It is expected (at least by me), but it isn’t here yet and I wasn’t trying to suggest that it is.

In a fully ebooked world, which I expect we’ll be living in 10 or 15 years from now, print books won’t be extinct, but they’ll be either exotic or very purpose-driven. They won’t be common or an ordinary way to deliver content, the way they are today.

I also expect a world where all of us will have access to, or personal ownership of, many screens. Through those screens, we’ll also have access to a variety of content that is suggested by what the Internet can deliver us today. My hunch is that, by then, our “basic Internet” (think “basic cable”) subscription will include access to more books than exist in most libraries today, with shedloads of others available for usually nominal and occasionally substantial additional fees. We may have to choose a screen (or two) to carry with us when we leave our house in the morning (or not — there will be screens to borrow at Starbucks and the hotel lobby and the waiting room at your dentist), but we’ll have access to content for it (or them) wherever we are and at any time. Since the same screen will deliver us our tools for personal productivity (the blog post I’m working on, the shopping list for the cheese store on the way home), probably connect us to our money, and, of course, contain our calendar and directions to the party we’re supposed to go to this evening, carrying additional “stuff” — whether a book, a magazine, a newspaper, or a notepad — will be a long-discarded anachronism.

The core purpose — the founding purpose — of a library, around which other things have grown, is to deliver access to printed words. Even the smallest local library almost certainly had more content housed within it than any individual had in their home and, in most cases, far more content than would be available at any local store. It was the books in the library that initially defined the library and attracted a core of patrons to it. When all of us have access to more books on our screens than are in the library, what’s the point to the library?

At least, that’s what I was thinking.

The very thoughtful Gary Price, who is a library and information professional who has spent far more time considering libraries this or any other week than I have in my lifetime, posted his ruminations on this subject, triggered by the paragraph in the Globe and Mail but going way beyond them. Gary raises some good points worthy of response (about which he has posted additional thoughts since I saw and wrote about them.)

He wonders what kind of libraries I’m talking about. Simple answer: consumer libraries. Libraries that serve a professional constituency — academic or otherwise — are outside the scope of these predictions.

Gary observes that statistics show that libraries are being used more than ever. I don’t doubt that but it doesn’t undercut my belief about where things will be in 10 or 15 years. Newspapers had record years for profits in the mid-1990s.

Gary observes that many people use the library for more than books, specifically citing their mission in providing technology education and to provide Internet access, and making the point that not everybody has access to the computer and the Internet at home. In my opinion, all these objections will be almost entirely mooted in the next 10 or 15 years.

(A parenthetical point. In the US, at least, the poor will almost certainly always be with us. People will be left behind by change; our country routinely permits that. I’m a liberal Democrat; that’s not an aspect of America that makes me happy. Libraries will vanish faster than the need for them does. I predict what I believe will happen, not what I want to happen.)

He points out that there are special collections, archives, and other materials found in library buildings and that they, as well as some books, might not be digitized anytime soon. Perhaps true, although a lot less true in 10 or 15 years. But what percentage of today’s libraries would that kind of material keep open? Particularly if we’re talking about libraries for consumers? A small percentage, I’d warrant.

As others have, Gary points to the community events that take place in a library as a counter to my argument. I don’t think it is. I didn’t say community centers would cease to exist. There are many community centers that aren’t libraries. The fact that it is convenient and sensible for a town to use its local library building for other purposes doesn’t mean they need to keep the library to serve those other purposes. In fact, there will be lots of empty former retail storefronts to use as community centers all over America in 10 or 15 years.

One of the people at the Atwater in Montreal told me that they are reducing their shelf space for books (like a lot of bookstores, I might add.) If we get to the day when the store is still called Barnes & Noble and it has one shelf of books and is otherwise full of stationery, plush toys, and reading gadgets, is it still a bookstore? If the Atwater converts itself over time into a commmunity center with one room that has some books in it, will it still be a library?

I don’t think so. Others may disagree, but I would call that a semantic argument, not a substantive one.

Gary’s last point, which has nothing to do with anything I said, is to ponder what happens to the books and other materials in a library if the library shuts down. He hopes they don’t end up in a dumpster. I take no position on that (if they have value at the time, they won’t), but I would point out that many libraries today, unlike the situation a few years ago, won’t take your contribution of books when you clean your shelves at home. They have no place to put them and many, like Atwater, have less space for books, not more. I know libraries try to hold used book sales to make money, but I imagine we’re going to find that libraries will be causing books to be destroyed in the future, from necessity.

I did make the point in Montreal, which the Globe and Mail picked up and Gary applauded, that librarianship will be needed by people long after buildings full of books are not. That’s going to require an entirely new business model that hasn’t been invented yet. Consider that part of the paved infrastructure that we’ll have in a decade or so, but can only exist in our imaginations at the moment.

How about writing a whole post about libraries and not mentioning the HarperCollins limitation on ebook lending? Maybe another day…

Eisler’s decision is a key benchmark on the road to wherever it is we’re going


I wasn’t planning to write a post this past weekend for Monday morning publication. But then Joe Konrath and Barry Eisler contacted me on Saturday to tell me what Barry is up to. I’ve read their lengthy conversation about Barry’s decision to turn down a $500,000 contract (apparently for two books) and join Joe (and many others, but none who have turned down half-a-million bucks) as a self-published author.

To use a metaphor that connects with the current news: this is a very major earthquake. This one won’t cause a tsunami and a nuclear meltdown, but you better believe it will lead everybody living near a reactor — everybody working in a major publishing house — to do a whole new round of risk-assessment. Because, in its way, this is more threatening than the earthquake that just hit Japan. This self-publishing author will much more assuredly and directly spawn followers.

As news of Eisler’s decision spreads, phones will be ringing in literary agencies all over town with authors asking agents, “shouldn’t I be doing this?”

I submit a bit of perspective from another part of publishing: scholarly journals. A few years ago I asked my very smart friend Mark Bide, who knows that part of publishing much better than I do, how I’d know if the business model for journals — by which they publish work the university paid the professor’s salary to write and then sell the published version back to the university’s library — was threatened. Mark told me to watch their submissions. As long as the scholar-authors felt the need to be published in journals, the journal business model would continue to function.

I am not alone in having long known that self-publishing would ultimately present big authors with the opportunity to disintermediate their publishers, but I wouldn’t have thought when I asked that question that the sci-tech journal would hold its ground longer. Now I wouldn’t be so sure.

The decision for Eisler, at its core, was pretty simple. On the basis of what he’s learned from his friend Joe Konrath, who seems to be banking in the mid-six-figures self-publishing annually after a career as a non-bestselling author for established publishers, and what Eisler learned himself by self-publishing a short story, he figures he can earn more, much more, in the long run by publishing himself. This is not about ego or vanity; it is not about hating the publishing establishment. It is a coldly calculated decision (by an author who should make those well; he started out in life as a covert CIA operative) that says, in effect,  ”it would not be smart to take half-a-million bucks considering what I’d have to give away to get it.”

In the conversation between them which they just published, Konrath and Eisler touch upon many aspects of the publisher-author interaction and the author’s self interest. The conversation is smart, sophisticated, and mostly entertaining (although it is definitely too long; should they have hired an editor?) It is a conversation that everybody in the industry thinking about its future will likely read more than once (particularly the highlights, which are sure to be extracted by many people from the entire text.) Contained within it are certainly a number of points made to which there are valid rejoinders that could be offered. And certainly some will point out that Eisler’s BookScan figures suggest a decline in commercial appeal. But, in the overall scheme of things, the contentious portions are minor and the fact that his sales through publishers have been declining would mitigate the expectations for him somewhat and make any success he achieves on his own even more noteworthy.

The overall thrust is that an author has just made an entirely rational decision to turn down half-a-million bucks of big publisher money to self-publish. And what is said in their dialogue, but perhaps not emphatically enough, is that the direction of change makes this decision likely to make more sense to more authors each successive week than it did the week before.

What we do here at The Shatzkin Files is try to provide insight about the implications of news events rather than be the best reporter of them. If the implications of self-publishing to the business models of established publishers interests you (and what are you doing here if it doesn’t?), then you need to read the entire exchange they’ve published and the reporting others will do of it. I will limit this post (longer than mine usually are as it is) to a few points which for the most part are intended to extend their discussion, rather than contend with or correct it.

1. They didn’t do the math on what the loss of print sales and print merchandising might mean in dollars and cents and how to address it.

One of the themes that I’ve been working on for some conferences I’m planning (more on that upcoming later this week) is how the arguments about rights, royalties, and publisher leverage change as the balance between digital and print sales continues to shift. What this conversation can make you forget is that far more than half of most books’ sales, perhaps more than 70% for the majority of titles, are still print copies selling because they’re on-hand in a physical retail location. And that’s in the US. The number is higher in the UK and is almost certainly more than 90% in most other places in the world. So even if the math Konrath and Eisler put forth showing that the author share of ebook sales can increase by three or four times through self-publishing; even if we ignore (as they did) the fact that the higher percentage will be on a lower retail price (they trumpet the lower retail price they can charge as a key motivation for the shift); and even if we forget about the costs in time and actual expense involved in self-publishing, the author who follows this formula has to take into account the loss of presence and revenue from the retail channel.

But, having said that, the shift to digital seems to be increasing in speed worldwide. The percentage of print sales will keep declining. Eisler would have been signing a contract for a book that would come out a year from now and digital will be more important then, perhaps twice as important then, as it is now. And, as he points out in the conversation, the book a publisher would put out a year from now will have been selling and delivering revenue for a year before the publisher would have had something in the marketplace. To paraphrase the great author and publisher, Mark Twain, “the self-publisher will be halfway round the world before the legacy publisher can get his boots on.”

And that leads me to…

2. I’d be amazed if Barnes & Noble doesn’t detect an opportunity here to do a completely different kind of deal. What if B&N went to Eisler and said, “we’d like to buy print rights to sell your books just to our own customer base”? I can’t see why he wouldn’t just say “yes.”

What I’m envisioning here is something like a book club deal. B&N pays an advance and licenses the right to print its own copies for display and sale through its own stores and dot com. This could work many ways, but one might be for them to pay a royalty based on the actual selling price for every copy shifted. That would allow them to manage their downside risk on the printing because they could cut the price when sales slow down.

That might lead (or even trail) a wholesaler like Ingram or Baker & Taylor or Charles Levy to make a similar offer to print copies for sale through other retail outlets. The big publishers have taken a firm position (which, in my opinion, they’ll be figuring out how to walk back in a year or two) against buying print rights only, but one has to figure that a smaller publisher or a trade book distributor, looking at lots of underutilized capacity to handle print in the coming months, might see commercial merit in handling the print side of a major ebook bestseller.

Konrath does tout his sales through Amazon’s CreateSpace, which enables his books to be available in print for their online customer base. But he doesn’t talk about B&N’s PubIt program or setting up his title at Lightning Source, which would make it available as print online more broadly. None of these solutions put speculative inventory in stores, though, and that’s necessary to get the full marketing and sales impact for any book today (and probably for a few more years to come.)

3. Because Konrath has proved to be such a multi-talented combo do-it-yourselfer and finder-of-resources, the conversation doesn’t touch on the range of service providers that can help the potential self-publishing author for fees or for a much smaller percentage than a publisher would take. There’s mention of Smashwords, which is one, and of CreateSpace. But the self-publishing giant Author Solutions and lulu.com aren’t mentioned. Neither is BookMasters, a company we’ve worked with in Ashland, Ohio, which offers a range of self-publishing services, including access to all the editing requirements discussed by Konrath and Eisler along with some human-intermediary handholding that many authors will need. Perseus is building a similar set of services, extending its Constellation service, which began as the means to enable their roster of print distribution clients break into digital publishing. And Ingram has a suite of capabilities that could be extended, if they chose to make the investment, to be an author-service platform. The Scott Waxman Literary Agency is the first to have created a digital publishing arm that, with tweaking, could provide an author with the help they’d need. They won’t be the last.

The single greatest shortcoming of the Konrath-Eisler conversation, to me, was its Amazon-centricity, although there is one place in the conversation that begins to acknowledge that Barnes & Noble’s Nook sales are becoming significant. (Some publishers have told me that Kindle has declined from a share well north of 80% to one in the mid 50s while Nook is now accounting for 25% of their ebook sales in the US.) They don’t mention Kobo, which might have as much as a 7% share now. Sony is still a player. Apple’s iBookstore really shouldn’t be ignored. And Google ebooks is the lifeline for independent bookstores to sell ebooks. No author who wants to stay sweet with independents can afford to ignore putting their books into Google. In fact, Random House executives told us that the growing use of Google by indies was a factor in their decision to level the pricing playing field by moving to agency pricing last month.

And as the build-out of pathways for English-language books abroad continues, these non-Amazon, non-B&N players become even more important.

When Konrath started doing his self-publishing two or three years ago, working exclusively through Amazon made complete sense on an effort-to-reward basis. It is becoming increasingly important to cover more points of distribution, even digitally.

But that doesn’t change the calculation that much for Eisler’s decision. There are already helpers in the marketplace to extend beyond Amazon and there will, undoubtedly, be more. The conversation imagines this kind of service provision. And (if they’re competent) the ones now in the marketplace will be falling over themselves to introduce Eisler to what they can do for him.

4. OK, here’s what these guys really got wrong. They made a mistake about baseball. Their post is full of line drives off the wall, but their interpretation of baseball history is flawed.

I refer to Konrath’s observation about the Negro Leagues in baseball, suggesting that the reason the majors brought in black players was that Negro League baseball had become superior to Major League baseball. Actually, that wasn’t true at all. Although some integrated barnstorming over the years did result in black teams beating white ones from time to time, it was seldom suggested — and certainly no major league owners or fans thought — that the overall level of play was higher in the Negro Leagues. It wasn’t.

Beating a competitor that had somehow demonstrated its superiority was never the motivation for the major league teams to integrate. It was all about them competing with each other and not ignoring talent. The real history might contain a useful lesson for the legacy players in publishing today.

What drove Branch Rickey to sign Jackie Robinson was pure competitive zeal. He wanted to win. He wanted good ballplayers to help him win. If he was missing some good ballplayers by ignoring blacks, he’d stop ignoring blacks.

When he did that, other teams followed. And, in pretty short order, the Negro Leagues were destroyed because the best ballplayers they had were playing in the Major Leagues.

A similar effect has weakened, if not quite destroyed, Christian publishing in the US. A quarter century ago, Christian publishing and bookselling existed in a parallel universe to secular trade: different publishers, different stores, different commission rep groups. Just different. Then superstore expansion and some major Christian bestsellers led to the major chains starting to carry the best titles from the Christian publishers. That weakened the Christian booksellers, who were the ones that carried the wider range of titles from the Christian publishers which, in turn, weakened them.

Of course, Eisler hasn’t succeeded yet. He has a book to put out this Father’s Day that he turned down $250,000 to have come out next Father’s Day. If the over-under is whether he’ll have earned his $250,000 by then, which way would you bet? It would strike me as extremely ambitious, but if he can sell at $4.95, not entirely inconceivable. And, of course, you could set the bar at which you’d call it “success” a lot lower than that.

If the legacy publishing establishment can develop tools to deliver marketing at scale, adjust its contracts to pay higher digital royalties, and, perhaps, offer a “fee for service” model alongside its “advance against royalty” model, it might, like Major League Baseball did, weaken the infrastructure that is developing that will increasingly tempt authors (and readers) to abandon it. But it also could be that I was right four years ago when I said that the general trade publishing house was a dinosaur in the emerging world of 21st century publishing. Wasn’t it a natural disaster that was the catalyst for killing the original dinosaurs as well?

Konrath made the point that self-publishing just gives him more time to write. He and Eisler both expressed frustration about living with the long schedules and companion limitations of traditional publishing practices. From their perspective, it is wasteful to not start monetizing IP quickly after it is finished in the digital age and it is unnecessarily constraining sales and income to publish only one book a year, or even one per publishing season.

I’ve tried to recruit Joe to speak at conferences, with a total lack of success, because he thinks the best marketing he can do is just to keep writing. New stories help him market himself more than public appearances do. Since he also enjoys writing more than speaking and would rather be home than on the road, it’s a pretty tough sell to ask him to lose a day of editorial output to have a conversation with a bunch of strangers.

The portion of their conversation about staying focused on generating editorial output was one of the most persuasive elements of it. A publisher would help itself a lot if it focused on that question too and thought of a writer’s time as a valuable resource that should be devoted, as much as possible, to doing what that writer can do that nobody else can. And that’s “write.”

Supply chain analysis could get even more important as store sales diminish


The necessity for publishers to reduce their hard-copy operating costs, the reality that smaller as well as fewer bookstores are inevitable, and the overall question of shrinking shelf space are topics we have explored before.  But it is intrinsically difficult for those of us who have been in the book business for decades to envision life without a robust bookstore channel. The current unfortunate news about Borders suggests that it won’t require a great imagination for very much longer.

One thing that has changed considerably in the last 20 years is the huge increase in information available to publishers about what is going on in the supply chain: that is, they can track the books between their own warehouse and the end consumer purchase. The Big Kahuna of information, of course, is provided by BookScan, based on cash register capture of data as books are sold at outlets all over the country. BookScan not only lets its subscribers see the activity on their own books; it gives everybody a view of every book in the industry.

But as valuable as the BookScan data can be to discern trends and the performance of competiton and potential competion in the marketplace, it has real limitations as well. Knowing the sales without knowing the inventory is like knowing the number of hits a batter had without knowing how many times the batter came to the plate or knowing how many games a team won but not knowing how many games they played. Some books that are scoring low in BookScan’s data never had a chance: there weren’t enough copies in stores to enable a robust sale. And some books that are scoring high in Bookscan’s data are not going to be profitable because the number of distributed copies that won’t sell (and which will end up back in the publisher’s possession) is higher than the number that do.

Over a decade ago, pioneered by Barnes & Noble and Ingram, the biggest retailers and wholesalers started to provide publishers with data about how their inventory was performing for that trading partner. This data had the advantage of being far more complete and analyzable, but a publisher could only look at their own books’ performance. Because BookScan presented summary global sales numbers and everybody’s books, the BookScan reporting was what tended to be of interest across a company: to editors and marketers and top executives. But the more granular view of a company’s own inventory provided by the individual account reports was pure gold for the sales department and for the then-emerging supply chain management function.

When we first started helping publishers mine these reports in the early part of the decade, the practice at most publishing houses was for somebody in the sales department to look at the weekly spreadsheets, extract whatever insight they could, and then throw them out when the next week’s reports arrived. We were handed an assignment by our friend Charlie Nurnberg, then VP and Director of Sales at then-independent publisher Sterling. (It is a pure coincidence that Charlie’s name never appeared in the blog until my last post and now he’s in two consecutive ones!)

Charlie said, “for years we had 1000 titles on our backlist. I got the B&N green bar report (there was a time when all computer reports were green bar reports) each week and went over it with a fine-tooth comb and I knew everything that was going on. Now we have 5000 titles on the backlist, I have delegated the coverage of B&N to two people, and I know things are falling between cracks. Can you help me get a handle on it?”

To respond to this request, we did two simple things. First we databased the reports, so we could look at data across a longer period than one week at a time. (For fast-moving titles, a week in a chain can tell you a lot, although it certainly can’t give you trending insight that multiple weeks give. For slower-moving titles, a week’s sales might tell you almost nothing at all.)

The second thing we did was to contruct some simple metrics, so we could sort the reports by something other than the total inventory and total sales for stores and distribution centers that B&N provided. There were two key things we looked at right off the bat: the percentage of the week’s store-on-sale inventory that had sold and the percentage of the book’s stock that was kept in the distribution center. The first trick was to look for books that had a high percentage sellthrough but a relatively low number of copies on sale in stores. Presumably putting more copies out in stores would increase sales to everybody’s advantage. The second trick was to find the books which had a high percentage of inventory in the distribution center. Those books, we felt, were in greater danger of being returned. In general, publishers prefer to keep excess inventory in their warehouse.

These weekly Flash Reports quickly proved to be very valuable. The first day I showed them to Charlie and his team, we sorted the warehouse percentage in descending order. The two books at the top had 5000 copies each in stock, all of them in the warehouse! It turns out those books had been there for three months. There was a flaw in the B&N system — repaired almost immediately as a result of this discovery — that allowed a bulk purchase to be made by a buyer but didn’t require a distribution plan for the books. Sales management at the publishers, focused on looking at books in descending order of sales (which is what Sterling and just about everybody else did with those reports), might never notice that books sitting in the warehouse and not distributed to stores were also reported in the same spreadsheet.

This tool for discovery was well-received by Sterling, but it was also well-received by B&N. Their very enlightened inventory management team understood that having publishers doing sound analysis of the data they provided could be helpful to them. After all, the books sitting in the warehouse were painful to B&N as well to Sterling; that inventory investment was on their balance sheet (and, as it turned out, these particular books had been purchased on a “no returns” basis!)

In time, the business of doing sales data analysis grew for us. In addition to the weekly Flash Reports, we designed Stock Turn Reports to enable meaningful analysis of slower-moving backlist. We started computing the overall stock turn for a publishers’ books by store section, which was necessary to really decide whether a title’s stock turn was good or bad. Turning 1.3 might be nowhere good enough in fiction, but it might be heroic in philosophy or poetry. All of this analysis began to demonstrate the realities of bookstore economics to the sales reps and it got them thinking the way the store buyers do, where stock turn is a critical metric.

It wasn’t long before other publishers were using what we called the Supply Chain Tracker service and asking us to provide the same insight from the data provided by other accounts. Soon we were doing similar analysis for data from Borders, Books-A-Million, Ingram, Baker & Taylor, and Amazon. For publishers using us across accounts, we were also able to provide a much wider view of how their inventory was performing. We built spreadsheets showing what the percentage sellthrough was across retailers and across wholesalers and distribution centers. This information helped our clients match the growth and shrinkage of inventory across all accounts to respond to rising, and then usually declining, sales of a title.

We discovered a great opportunity in cross-account exception reporting. We’d look for the books that sold well in Borders but were under-represented at B&N and, of course, the larger number of titles that were the opposite: selling well in B&N but not well represented at Borders. That, and the stark differences in stock turn and percentage sellthrough between the two chains, would have told a perceptive sales director many years ago to expect the problems the Borders chain faces today.

At its peak, about four or five years ago, we were delivering Supply Chain Tracker reports to quite a few publishers, including Hachette, Harcourt, Chronicle, and Motorbooks. We did tutorials on our techniques for several major publishers, among them S&S, HarperCollins, Penguin, Perseus, and Scholastic. And B&N supported our efforts to teach the analytical techniques to university presses, including Harvard, Yale, California, and Chicago.

David Young learned what we were doing when he was running Little Brown UK and soon we found ourselves applying our techniques to data provided to them by Waterstone’s. When TimeWarner was sold to Hachette, our efforts were spread further around the Hachette UK companies and, at one time, we were doing Waterstone’s reports for four different Hachette divisions in London.

But, over time, big companies saw the importance of this kind of supply chain analysis and they brought it inhouse and, in many cases, extended it. That wasn’t good for Supply Chain Tracker, but it was the right thing for those companies to do for themselves. We stopped doing this work for US clients two years ago; we’ve just had our last two British clients take the function in-house. So for the first time in eight years, sales data analysis is no longer part of what we do.

The level of sophistication of inventory management in the supply chain by big publishers has taken a huge leap in the time since we started doing this work. I think we provided some impetus for that leap. This analysis will, paradoxically, be of increasing commercial value as brick-and-mortar sales decline in the years to come. Getting inventory levels right in years of relatively stable print sales was a key to profitability. Getting inventories and printings right in the period of print sales decline we face for the forseeable future will be a key to survival.

I wear with pride the fact that nobody else programming a conference on “digital change in publishing” has chosen to feature agents — both their challenges and their opinions —  the way we do on the program at Digital Book World. But we’re also covering the topic of this post. We’ve put together a panel of very experienced sales executives (Jaci Updike from Random House, Michael Selleck from Simon & Schuster, Alison Lazarus from Macmillan, and Rich Freese from National Book Network and moderated by David Wilk, who has years of trade sales experience) to talk about the evolution of the sales department. The sales paradigm needs to change


One of the functions of this blog is to predict important changes in the business just a bit before they happen. We think we were a bit ahead of the curve in seeing the ebook acceleration and in seeing the likely pressure on bookstore shelf space. Today it would seem that the next great pressure point in publishing houses is going to be the sales departments. In the next couple of years they will probably change more than they have in the last half-century.

When I first became aware of how the publishing business worked in the 1960s, the field reps (referred to frequently then as “the men”) were the key connection between the publishers and the market. The closest thing there were to national chains in the early 1960s were department store buying groups who seemed to all be clustered in tiny little offices on 42nd Street in the block just west of 5th Avenue. The local department stores — Marshall Fields in Chicago, Rich’s in Atlanta, Halle Brothers in Cleveland, were big and important accounts.

Because the reps were the key to getting books into the hands of readers, everything revolved around passing information and excitement to them and through them. Thus were publishing “seasons” necessary to group the books, organize them into catalogs, and to prepare sales materials (tip sheets, jackets, blads for illustrated books) in an orderly way. This pretty much required that publishing lists be frozen some weeks before the sales conferences which themselves were a couple of months before the first books on the list would ship.

Today the field reps are probably responsible for anywhere from 5-to-15 percent of a house’s sales. The major accounts: Amazon, Baker & Taylor, Barnes & Noble, Borders, and Ingram for everybody (and the mass merchants like Costco, Target, and Wal-mart for the biggest players) are now at least 70% of the business, often more. These customers are almost always covered by national account staffs, not by field reps.

National account sales almost never work with catalogs or seasons; they work by months. Each national account has its own rules and regulations governing when they need to know about a particular month’s books. Whether sales calls occur monthly or less frequently, the structure of the presentation is around each month’s deliveries, not around seasonal catalogs.

It seems transparent that the shift in sales resources has not kept pace with the shift in sales channels. The ratio of national account business versus field business has gone from what was probably about 50-50 20 years ago to 80-20 now. But field forces haven’t shrunk by anything like that proportion. The fact that 80% of the business is now season- and catalog-free hasn’t changed the procedure in most houses of building marketing around seasons and catalogs.

I checked in with a couple of veteran salespeople to confirm my notion that the structure of publishers’ sales organizations hasn’t changed as much as the structure of the account base. One of them made a couple of important points. He posited that field sales force reductions had been slow to happen because the field reps are highly visible in the industry. Outspoken independent stores, which have a public profile larger than their sales, want to be called on and complain if they’re not. Publishers in the houses who are fighting for attention for their books don’t like to see fewer reps selling more and more titles.

This same sales veteran also underscored that both marketing and publicity are living in a similarly restructured world and haven’t changed as much as they should either. He points out that Amazon coverage really calls for marketing talent and thinking, not sales talent and thinking. Sales, as this person sees it, is often about talking an account into taking a chance on stocking a book. Amazon works by algorithms and you can’t talk them into anything. (Furthermore, it doesn’t really cost you any sales if Amazon is out of stock; they’ll source the book from a wholesaler to satisfy the customer. If you’re not on the bookstore shelf, on the other hand, you aren’t going to make a sale.) So the Amazon coverage needs to be about keywords, marketing programs, and metadata. It isn’t about salesmanship, as it is in an independent account, or about navigating a complex supply chain, as it is at a chain or mass merchant.

Experiments have been tried. Ten years ago, Random House tried putting reps into the field specifically to call on the branches of bookstore chains. That has always seemed like a good idea to me: store managers and clerks affect sales; being faced out affects sales; and there’s a lot of display opportunity that is locally controlled. Only a rep calling on a chain branch can affect those things and good merchandising of the books in the store will mean fewer returns. Different chain managements (and some chains have changed their managements the way some people change their shoes) have different attitudes about those calls. Very few actually see the benefit and encourage it. Some quietly discourage it; some try to forbid it. Whether or not Random House continued that effort, it certainly didn’t become widespread.

But as independent bookstores continue to diminish in size and number, publishers need to come up with other things for reps to do to keep them in the field. Calling on chain stores would be one productive thing. Calling on local newspapers to push books or calling on special market (non-bookstore) accounts would be two others. We know of one major publisher that was trying things like that three or four years ago but it apparently didn’t work for them. That same publisher fired a bunch of reps a couple of years ago and shifted a lot of sales coverage to telemarketers.

Catalogs are slowly moving to electronic. Harper started the movement with their own initiative a couple of years ago; now Edelweiss from Above the Treeline is providing an industry solution. But seasonal list planning is still the predominant go-to-market mechanism in our industry.

I just don’t believe the status quo can hold a lot longer. Selling by seasons in the digital age is nutty. Preparing printed catalogs that are out of date before the ink on them dries in the digital age is nutty. And making the entire publishing house’s marketing staff work around sales conferences and list preparation when most of its customers don’t buy that way is beyond nutty. There needs to be a complete re-think of how publishers put books into the marketplace. The divisions of responsibility among national account reps, field reps, telesales reps, marketers, and publicists need to be rethought.

With a new step-increment drop in print book sales almost certain following what we all expect to be an ereader Christmas (and our new biggest sales day: December 25), I think we can expect some very hard thinking around this subject at many publishing houses in the first six months of 2011.

We have a great panel: Rich Freese of National Book Network, Alison Lazarus of Macmillan, and Michael Selleck of Simon & Schuster will discuss the changing role of the publishers’ sales department on a panel moderated by David Wilk, a veteran of trade book sales and distribution. I consider this a prime example of what I’ve tried to make DBW’s distinguishing proposition: discussion of business challenges caused by technology even if the topic itself isn’t primarily about technology.

Can big publishers compete if the coin of the realm is “names”?


In a conversation earlier this week I learned that the big Hollywood talent agencies have come to the recognition that “audience aggregation”, a component of what I have been calling a “vertical” strategy, needs to be incorporated into their thinking going forward. This was signaled very strongly recently when longtime publisher Steve Ross took his fledgling business offering self-publishing advice to authors with him to the Abrams Artists Agency where he set up a new department for them to represent authors rights to publishers.

What does that mean? It means that the celebrities will start increasingly try to “own” their audiences: to gather them in networks, bind them with various content offers like newsletters or other material from the person they “know”, and sell them stuff. The people managing the careers of movie stars are seeing the writing on the wall. The intermediary structure that connected the stars to their public — studios, producers, theatrical distribution — is suffering the pain of all media: declining prices for content because of the increase in supply and consumption habits changing because of more and more quality screens and digital delivery.

Many authors, of course, are trying to do the same thing. They have web pages; they collect the names of those who want to keep in touch with them; and they are, increasingly, selling them stuff. Sometimes the stuff is content (with a way blazed by Joe Konrath and his successful conversion from published author to self-publishing author, so far almost exclusively through Amazon) and now, thanks to Open Sky, they could be selling anything at all.

So the authors and the movie stars are getting ready for the day when they have to bring real live customer contact to the party if they want to be invited. But the big publishers are lagging behind here. Why? One reason is that the big accounts appear to have intimidated them from selling direct to consumers.

This is the kind of thing you don’t know for sure from the outside. Conversations between publishers and their top accounts, like conversations between publishers and the agents for their top authors, are private and closely guarded. But it has been anecdotally reported in the past that Barnes & Noble is not happy if publishers sell to consumers. And I’ve also heard that Amazon has told publishers that if they charge any price lower than the suggested retail in a direct sale, Amazon will consider that lower price to be the basis of their discounts, not the suggested retail.

That threat effectively prevents any publisher from selling direct unless they operate on the agency model and have eliminated price competition in the marketplace. (Of course, under the agency model, all sales are considered sales by the publisher, except, of course, that they don’t have the names or the customer relationship!)

In a business that is built on the leverage of intermediary trading partners who aggregate customers, which trade publishing is, very few are in a position to gratuitously annoy the two most powerful levers they have.

So the publishers have been reluctant to be seen to be selling direct. This concern also applies, for the same reason, to the wholesalers Ingram and Baker & Taylor. Both depend on bookstore business for their survival and it is, perhaps, an enlightened position not to compete with their core customers so neither company sells directly. But it is very constraining. Baker & Taylor really needs a full-line store to sell their BLIO ebook platform, but they can’t do it themselves. And Ingram — our client but we have not discussed this question with them at all — serves publisher clients as a DAD and as an ebook wholesaler who could use a retailing capability; but it is a very longstanding Ingram policy not to compete with their bookseller customers.

That’s the context in which LibreDigital announced their new SkyShelf service last week. SkyShelf is a direct-to-consumer ebook sales capability for the publishers LibreDigital serves as a digital distributor, but it gives them a certain amount of “deniability” or distance from it.

In my opinion, the big publishers must face some very critical questions fraught with customer relationship management challenges.

On the one hand, publishers — all publishers — must start forming direct relationships with end users. They have no choice. Authors are doing it. The retailers are doing it. The Hollywood stars and politicians and ballplayers they want to write books for them are doing it. Part of what the publisher wants to get paid for is marketing. When the most important marketing asset for any book is the number of likely-interested people who can be emailed about its publication, publishers without any names to offer will have a harder time selling their value.

Publishers who do have names on file — from Digital Book World owners F+W Media to Hay House to Harlequin and including others that grow in number every day — are already benefiting. They’re selling more copies expending less marketing money and they’ve got something important to offer authors looking for a publisher.

But it is hard to collect names and build a relationship with an audience if you don’t sell things to them. That’s one place that big publishers are really stuck at the moment. That’s why LibreDigital built SkyShelf to help them out. At the same time they put their competitor Ingram in a ticklish spot because it is hard for them to offer a similar service for the same reason that publishers need the help!

At the same time, the big retailers are pushing their way up the value chain into the publishers’ territory. Amazon has had self-publishing capability that is aimed at authors for a long time. Barnes & Noble invested in iUniverse, one of the first self-publishing start-ups (now part of Author Solutions), over a decade ago. Now B&N has delivered a suite of services called “PubIt” to compete with Amazon’s offering for authors.

Amazon has such a large share of the online print and ebook businesses that, with the publisher disintermediated and the author able to take a much larger share, they can credibly make the argument that a branded author — or one that otherwise does her own promotion and marketing — can make as much money through them alone as through a publisher serving the entire market.

It is more difficult and expensive for Barnes & Noble to leverage their store shelves for self-published authors but, to the extent they can, it will be a very attractive lure. I’d be very surprised if they’re not thinking about how to do that. Borders did a deal with self-publisher Lulu a couple of years and a couple of management changes ago. How long will it be before they revitalize that arrangement and add more competition for the authors’ attention?

The names of people potentially interested in a book who can be contacted for free will be the most important coin of the publishing realm in a short time; in some cases, it is already. There are publishers who are emailing to millions of names every month right now, but none of them are the biggest publishers. If gathering names is not a major priority at any publishing house, it surely should be. It’s mission-critical; it’s about survival. Seen in that light, it must certainly be worth some tough negotiating with major accounts if that’s what publishers have to do to make it happen.

A Frankfurt reminder: the world is getting smaller


At the conclusion of another Frankfurt Book Fair — my thirty-somethingth — here is something I actually knew before but have taken on board in a whole new way: there is an enormous gap between the US and everyplace else in the Western world (at least) in consumer ebook takeup and acceptance.

Here is what I think: it can’t stay that way forever.

Here is what I deduce: the rest of the world is in for what will be, for many, a vertigo-inducing ride while they catch up.

It seems pretty obvious why the US is so far ahead: 300 million people in a single developed economy with a single currency and a single language. Those same factors also largely explain why the US is also so far ahead in Internet print book purchasing. (There is another big cause at play there: the service infrastructure provided by our national wholesalers, Ingram and Baker & Taylor, without which it would have taken a multiple of the initial investment to get Amazon.com off the ground 15 years ago.)

One thing leads to another. Because Amazon had, by the end of 2007 when it introduced the Kindle, built a loyal customer base of tens of millions of book buyers, they had the pillars in place to roll out an ereading device. That really required two things nobody else in any other country has even today: a big enough customer base to reach a critical mass of consumers without any assistance or partnerships and enough leverage with the publishers to get them to put their books into the ecosystem that supported their device.

One thing leads to another. Amazon’s Kindle, with a much larger selection of titles and a smoother path from file server to device than had previously been offered by other ereading platforms (which were, before Kindle, the Sony Reader device for some and reading on PCs or handhelds such as Palm Pilots for others, with me in the handhelds group), gained pretty rapid uptake. That led Barnes & Noble, which also had leverage with the publishers to get titles into their store and access to and brand credibility with millions of book readers, to follow on with their Kindle-like device, the Nook, almost exactly two years after the Kindle. As most of us know, the iPad followed the Nook shortly thereafter, coming onto the US market in April 2010.

All of this has resulted in getting the US to the point as of Frankfurt 2010 where a US publisher launching a book of straight text can expect ebook sales to be a mid-teens percentage of the book’s total sale, with occasional reports that are even more dramatic (such as the anecdote that the first wave of Jonathan Franzen’s “Freedom” was one-third ebooks!)

One thing leads to another. As has been written on this blog many times, all these Internet-based sales put enormous pressure on brick-and-mortar stores. We see shelf space diminishing and there are those among us who believe that over the next ten years it could pretty much disappear.

The Kindle hasn’t had nearly as dramatic an impact abroad as it has in the US for a host of reasons. Amazon doesn’t have the same audience share. They don’t have the same huge number of titles available as they do in the US. And they haven’t had two other big and influential companies (B&N and Apple) pushing the device-reading experience into the public consciousness. It seems Nook and iPad’s arrival have only served as catalysts for Amazon to sell even more Kindles and for the ebook uptake in the whole US market to accelerate further.

So we find ourselves today with this massive gap between the penetration of ebooks in the American market and the penetration in any other country’s market outside of Asia (I didn’t talk to any Asian publishers at the Fair, and I don’t know the situation there.) Certainly (assumption alert: a priori argument not based on any data) this is a situation that cannot last forever. In five or ten or fifteen years the percentage of book sales that are digital and the percentage of print book sales that are transacted online will be pretty much the same in all developed countries.

If that assumption is right, then other countries — starting with the English-speaking ones and then moving on from there — are going to experience the changes we’ve felt in America in a much more compressed period of time.

There are legal and institutional barriers to change which have already been “effective.” The world’s largest natural moat has protected the Australian book market, keeping print book prices high and the retail book trade healthy. It was evident from conversations I had with some Australian booksellers at last May’s BookExpo that they are feeling the winds of change beginning to blow a gale, fanned by the arrival of Kobo ebooks in the market. (Kobo is a sleeper from the US perspective: a small almost-an-afterthought ebook platform in our country but painstakingly building a presence around the globe and some impressive OEM relationships everywhere, including in the US.) Ingram’s POD setup in Australia will surely introduce a lot more titles into the print marketplace. That’s important because POD drives consumers to online purchasing by offering more titles than any bookstore could ever stock.

All of this is frightening to any sentient Australian bookseller.

Retail price maintenance, territorial and language rights restrictions, and variable rules about applying VAT (sales tax to us Americans) to books seriously complicate the development of the ebook marketplaces in Europe.

But the biggest complication of all, in the short run, will be the paucity of titles available in the epub format in languages other than English. Epub enables reflowing of text, which is essential to deliver a reader-friendly ebook experience to a multiplicity of screen sizes. We have hundreds of thousands of titles in epub in English; no other Western language is close. This is a subject that first surfaced for me in Brazil when I was there in August.

One thing leads to another. The epub gap spawns another serious issue for the European book trade as it catches up with the US. Most educated people in most European countries are comfortable reading English. A publisher in tiny Slovenia (formerly part of Yugoslavia) told me that one-sixth of the books sold through the largest chain of bookstores and the largest online bookseller are already in English. Somebody else told me that 25% of the books sold in Denmark are in English. In Holland, I was told, there has been recent legislation requiring “windowing” of English ebooks on titles that have a Dutch edition, holding back the English edition until the Dutch edition has had a minimum time of availability.

The biggest adjustments even for the players in the US book trade are still ahead of them. As far as I can tell, big publishers have not really taken on board that bookstores are pretty much going away in the next ten years and, one thing leading to another, taking the big publishers’ major value proposition with them. There is almost no visible acknowledgment of the shift from IP to eyeballs that I believe is coming. But the change we’ve had and the change we’re facing in the US publishing world is dwarfed by what will be seen and felt by our friends and trading partners in Europe and elsewhere in the next decade.

Some of what this post is about had already been anticipated as we prepared the program for the Digital Book World conference taking place January 25-26. We had already planned a panel on how territorial and language rights trading will be affected as ebook uptake spreads. Now I think I’ve found somebody who can lay out the European landscape as US publishers and agents should be thinking about it. I’m working with her to prepare what I think will be a significant addition to our program covering a topic that is, as it should be, increasingly important to American rightsholders.

Another topic for another day is that the world is getting smaller and publishers in every country will need to understand what’s going on in their foreign markets better. We’ll be delivering just one compressed seminar and a panel or two at Digital Book World because that’s what bandwidth we think conference attendees this January will be comfortable investing in the topic, relative to a lot of other things that need to be discussed. By a year from January, I think understanding how the ebook markets work in countries around the world will be a top-of-mind concern for every publisher and agent in America.

Three new ebook platforms nearing their debut


A year ago — even six months ago — it seemed like Amazon and its Kindle device had an insurmountable advantage in the ebook device and platform competition. Despite our admonition that Amazon’s dominance of ebooks was much more fragile than their dominance in online print bookselling, even we were impressed and sometimes daunted by the enormous percentage of ebook sales that were being made through the Kindle ecosystem.

Then Barnes & Noble introduced the Nook through their 700 stores last December and Apple brought the iPad to market in April. Nearly overnight, it seems, Amazon has gone from the dominant player to the leading player with a share that was often in the 80s for many titles having fallen to the 50s.

Three entirely new ebook platforms are now poised to make their debut. Each of them has an angle, or a USP, that the others don’t and that the vendors, devices, and platforms that preceded them — notably Kindle, iBooks, Kobo, and Sony — don’t. The three new platforms are Google Editions, Blio, and Copia.

Google’s special proposition is ubiquity; Blio’s special proposition is enhanced feature sets; and Copia’s special proposition is building social networking right into the content consumption platform.

The new entrant that is subject to the greatest anticipation, of course, is Google Editions. Whenever they go live (which they say they “hope” will be sometime this summer, which has another 6 weeks or so to run), they are likely to be offering the largest selection of ebooks from any single source. Google has a staggering number — millions — of public domain books but they will also have professional and scientific books not published on most of the prior ebook platforms. Their well-promoted proposition is their cloud model, which will allow their ebooks to be read on any device that can support a browser.

Google is also offering a wholesaling service to enable any bookstore or any web site to sell their ebooks. (What that means, of course, is that their “largest single source” claim could be usurped by their own resellers, who might have added other titles from other places.) Their arrival adds another option for potential ebook sellers who had previously been served by Ingram’s wholesaling operation or their competitor, Content Reserve, which has also reached the book trade through Baker & Taylor.

Google is working the OEM channel as well and not limiting themselves to Android-powered devices in doing so. They’ll have apps available in multiple marketplaces, including Apple. And they are offering to power sales on publishers’ own sites. We’ve seen no announcement of publishers who have accepted this proposition, but it would seem likely that some, particularly smaller ones, will find it attractive.

Baker & Taylor has been developing its own ebook platform, Blio, in concert with futurist Ray Kurzweil and the National Federation of the Blind. We were first shown Blio last December and were really impressed with its crisp presentation of integrated text-and-pictures pages. They showed us a tool kit that made it pretty easy for publishers to enhance their print books for electronic delivery with sound and video, and even to fiddle with the design in the Blio platform. Because of Blio’s roots as a tool to bring reading to the sight-impaired, the ability to adjust font sizes, a capability which all ebooks offer, had to be integrated into their delivery of complex page layouts.

We have been expecting Blio’s debut in the market for some time, and we’ve been expecting to see many highly-illustrated books, like college texts, that have not previously been in the offerings of Kindle, Nook, and Kobo. Highly illustrated books would work fine on the iPad, of course, but they were not a priority for initial inclusion for iBooks (the dedicated Apple ebookstore) and they were not what publishers would put into the eink-reader platforms that didn’t handle that material well.

Blio has announced that it will power the store Toshiba is creating to support its tablet release. Since that is expected in the next month or so, Toshiba’s offering of Blio titles will probably be their debut in the marketplace.

The tool set for Blio was what really captivated us when we saw it last December. When we saw it at the time, Blio was delivering a Blio-ready ebook from the publishers’ print PDF, and then, within Blio, the publisher could enhance the ebook. At the Untethered conference in June, Blio announced a partnership with Quark by which Blio files could be created directly from Quark. Blio says they expect the Quark release to be in beta later this Fall. Blio plans to integrate its tools into other creation software in the months to follow.

Blio introduces another format into the ebook world: rather than epub or PDF, they are using Microsoft’s XPS platform. Right now, Blio itself is handling the conversion of titles from either PDF or epub into XPS, but the Quark arrangement and the others that will take place will allow publishers to deliver XPS-ready files to Blio, cutting past the conversion queue that now exists.

The open questions have been: when will Blio arrive and what will be the retailing environment for it when it arrives? They say they have 200,000 titles committed to their platform. (They can’t just pick up the ebooks of others; they’re not vanilla epub.) The Toshiba store won’t contain them all because titles are coming in faster than the conversion process can ramp up. Blio, like Google and Copia, expects lots of OEM installation. They project that Blio could be on more than 50 million devices by the end of 2011 and that they will be working with “traditional retail partners” in 2011 as well.

Copia made a splash last week when they announced their line of ereaders, including a larger-than-a-phone-screen color model which will be $99 when it comes out in September. Since Copia is a creation of DMC, and DMC is historically a hardware company, using their own hardware to launch the platform makes great sense. But OEM relationships, and an ability to deliver their platform to any device through client apps as well as through web browsers, are part of the strategy too.

The Copia platform’s unique proposition is that they combine social networking right into the platform in which content purchasing and consumption take place. Amazon’s announcement of an integration with Facebook moves them in a similar direction, but Copia would seem to be going much further than Amazon: enabling the sharing of the content consumption experience itself among friends or a personal network. This could be critical for reading groups, areas of common (vertical) interest, or for educational applications. Inside the Copia network, users can readily share their notes and annotations. And to make it easy for people to get started on their platform, Copia enables the import of existing contacts from Facebook, Twitter, and LinkedIn.

Other ebook platforms have demonstrated the power of syncing the reading experience across platforms; you can pick up your book on one device and it will tell you where you left off on the last device. Copia takes that a step further, syncing the social experience, including the sharing of notes and recommendations as well as the reading itself, across all the devices you want: smartphones, tablets, computers, or ereaders. We saw this demonstrated on their forthcoming iPad app.

What also impressed us about the last Copia demo we saw is that they have apparently licked the problem of allowing an epub file using Adobe DRM to move painlessly into their platform, regardless of from what ebook store it was purchased.

In addition to the hardware plans they revealed last week, Copia has also announced that they will be a launch partner for Windows Phone 7, the mobile operating system Microsoft is putting forth to compete with iPhone and Android. [Maybe we know a bit more about Copia than others do because they are our client, but like all the players in this very competitive market, they're not tipping their cards before they play their hand any more than their competitors. Even to us.]

All three of these operating systems come from substantial players. Blio is being delivered by one of the two book wholesalers in America with true national and international reach and relationships with every publisher in the country. Copia is being delivered by a company with long hardware development experience and a long history of partnership with consumer electronics retailers and phone companies. And Google Editions, of course, is coming from a tech company that has had deep involvement with virtually every book publisher in the world as it has developed Google Book Search over the last seven years.

Of all the current players, Sony would seem to be the most challenged. They have the weakest device, the weakest store, and the weakest strategic position with the industry and with the public. All of the rest either have something important and unique for the developing ebook marketplace and, in many cases, they also have an outside proposition that will keep them in the ebook game regardless of how well they do in it. Whether Google’s ebooks sell 10% of their projections or 10 times their projections, they won’t be going away. Same with Apple. Same with Amazon. So I think we can expect a multi-player ebook market, with some incompatible formats and a lot of incompatible DRM for some years to come. And the players currently in the game can expect their sales to go up but their market share to go down when the three new entrants join the fray this fall. That much seems certain, but very little else does.
